Plus Salzburg/Innsbruck are a ways out. If you want to cut that 8 hour rail trip add in Bratislava for 1 day only and add a day to Prague or Budapest. You are not at ridiculous rush levels, so yeah you could add in cities with those days.but there is more than enough to do in all these cities to stay In April, May, September and October, things can still be mild and warm. There are fewer visitors hitting the mainstay sites like the Prague Castle. Hotel rates drop considerably to boot, and you're more likely to get bargains on flights into town. The weather, and maximum day time temperature for Budapest and Prague. "That is all part of the fun, after all, but Prague-Istanbul by train only involves changes in Budapest and Belgrade, neither of which are totally god-forsaken :)" Again not true. Many itineraries include late night arrival to places like Giurgiu, Romania or Dimitrovgrad, Bulgaria both provincial towns within the 40-60,000 range so they fit the
Prague is going to be much cheaper but by no means any less impressive. and as a 50 something myself the fact that Prague is a much more compact city makes it easier to see the sites. If you choose Prague you have to try a half liter of a locally brewed beer because there is none better or cheaper. I have tried many and have not had a bad one yet.
FWIW, I liked Prague better than Budapest, mainly because it was easier to get around on foot most of the major sights are relatively close together. As RS wrote, "Budapest sprawls," though the trams and subways are easy to use (we got 3-day tickets). We enjoyed Budapest food more, though we didn't really give Czech cuisine the same chance to VS beer vs wine is might be as much an age thing as anything else. If you are a beer drinker the drinking is better in Prague. If you are a wine drinker then the drinking is better in Budapest; not so much because of availability or quality but the wine bar is more common in Budapest.

Český Krumlov - the typical second place that everyone visits in CZ in addition to Prague. It is admittedly stunningly beautiful (especially the castle), but VERY touristy. Kutná Hora - a cute, more typically Czech city close to Prague, most famous for the Sedlec ossuary aka the "bone church".

Budapest was one of our favorite cities in Europe. Cheap. Tons of character and interesting. Not as easily walkable like Vienna since it used to be 3 different cities but still very doable. Mostly we noticed hardly any tourists compared to Vienna and Prague and we saw all 3 within a span of less than 2 weeks (so very similar time frames).

Although snowstorms may be more common, this is not necessarily a negative point as it arguably gives the city an immense charm. However, visitors to Prague may find winter temperatures a bit more hostile than those visiting Paris, as temperatures below
